Operational consulting for owner-operated businesses
Strong sales do not always mean strong profit. Labor, waste, inventory, pricing, inefficient processes, missed sales and weak controls can quietly drain the money your business should be keeping.
Profit Leak Consulting finds the leaks, determines what is causing them and gives you a measurable plan to fix them.
Founded by Kristina Tannery • 16+ Years of Operations & Management Experience
What is a profit leak?
Profit can quietly disappear through excessive labor, waste, poor purchasing, inventory problems, inefficient processes, unnecessary expenses, weak controls, pricing problems, missed sales opportunities, unused capacity and dozens of small operational decisions.
Those are profit leaks. I find the ones that matter most. The goal is sustainable profitability—not blindly cutting expenses.
The core service
A focused operational diagnostic that identifies the 2–3 biggest issues unnecessarily costing your business money.
I determine the root causes, estimate financial impact where reasonably calculable and provide a practical, measurable plan for addressing them. I may identify many opportunities internally, but your final audit prioritizes the issues that matter most—so you are not overwhelmed by dozens of minor recommendations.
I review both the numbers and what is actually happening inside the operation.
What it is not
Not a generic list of recommendations
Not a marketing audit
Not an accounting, legal or tax audit
Real operations experience
I served as General Manager for the opening of the new Kingwood location. Houston Community Newspapers reported on the opening and identified me as the General Manager.
Read the Houston Chronicle/HCN Coverage →I helped open three brand-new locations, serving as General Manager for the third opening.
I worked as acting General Manager while the owner, who held the GM position, focused on operating his other restaurant.
A franchise owner with gas-station business experience hired me to provide restaurant operational expertise as he entered the restaurant industry.
“I don’t evaluate a business from a textbook. I follow the numbers, observe how the operation actually functions, identify root causes and prioritize the issues with the greatest potential financial impact.”
A disciplined diagnostic process
Where the numbers indicate lost profit. Review available financial and operational information to identify where deeper investigation is needed.
The operation in real life. Observe what is actually happening rather than relying solely on reports.
Root causes and financial impact. Determine why the problem is happening and estimate what it may be costing when reasonably calculable.
More profit by implementing measurable fixes. Turn findings into specific actions, accountability and measurable next steps.
What I investigate
Depending on the business, the investigation may draw from seven operational areas. Every item is not examined equally; the numbers and operation determine where I go deeper.
Revenue, margins, expenses, fees, pricing, discounts and financial leakage.
Staffing, scheduling, overtime, productivity, turnover and management structure.
Cost of goods, purchasing, inventory, waste, shrink, pricing and profitability.
Bottlenecks, duplicated work, unnecessary steps, inconsistent procedures and technology.
Conversion, average transaction, upsells, missed revenue and capacity utilization.
Experience, complaints, wait times, retention, reviews and repeat business.
Accountability, reporting, cash handling, inventory controls, permissions, voids, refunds and comps.

Who this is for

Meet the founder
After more than 16 years working inside restaurant operations, opening locations, managing teams and previously consulting for a restaurant franchise owner, I created Profit Leak Consulting to bring that same operational problem-solving approach directly to owner-operated businesses.
My background includes team leadership, labor, scheduling, inventory, purchasing, costs, processes, customer experience and the operational numbers behind a business.
Start the conversation
You do not have to know the answer. That is what the audit is designed to uncover. But most business owners already have a suspicion about where something is not working.
